Commercialization readiness · October 6, 2026

The pilot offer is built. The remaining job is execution.

This page consolidates the technology roadmap, 90-day pilot structure, success measures, financial sensitivity, first-customer sales message, conversion gate, and funding posture into one current source of truth for commercialization discussions.

Status against the September 24 action items

COMPLETE

Pilot structure

Up to 90 live days after readiness sign-off, one bounded workflow, $69 per pilot agent/month, 10-seat minimum, standard $2,500 Profile setup waived, no automatic renewal, $500 first post-pilot invoice credit if continuation is earned.

COMPLETE

Success metrics

Decision-resolution time, correct-client rule application, first-contact accuracy, supervisor pull-ins, ramp/scenario performance, reliability, implementation effort, support effort, and agreed workflow-specific outcomes.

COMPLETE

Conversion gate

Final readout produces one of four decisions: continue, expand, revise/retest, or stop. Continuation is not assumed when the pilot begins.

COMPLETE

Pricing model

Starter $69/agent/month, qualifying Growth $49/agent/month after scope review, Enterprise custom, standard Profile setup $2,500 outside accepted pilot scope.

COMPLETE

First-customer sales system

Qualification, discovery, demo, paid-pilot proposal, follow-up, objections, conversion, win/loss tracking, and first outreach language are documented.

NEXT PROOF

External evidence

The remaining unknowns are customer ROI, production implementation cost, conversion, retention, expansion, recurring margin, repeatable acquisition, and earned references.

Dates are planning targets. A failed gate moves the date; the date never overrides the gate.

Financial sensitivity

License math shows the size of the pricing model without pretending the company has already earned those customers. The 2,500-seat row is a revenue sensitivity, not a technical capacity claim.

Subject: Reduce agent search and rule-switching in one workflow

Hi [Name], I’m building Agent First, decision-support software for teams whose agents work across multiple clients, locations, policies, or rule sets. Instead of asking an agent to search and interpret material while a customer waits, Agent First surfaces the applicable rule, approved wording, source, and next action for the active context.

I’m selecting a small number of paid pilot partners. We start with one bounded workflow, establish the baseline, then measure whether the system improves decision resolution time, correct rule application, supervisor pull-ins, first-contact accuracy, or ramp performance. The pilot is $69 per user/month with a 10-seat minimum; the standard Profile setup fee is waived and nothing renews automatically.

If [Company] has a workflow where people regularly switch between client-specific or exception-heavy rules, I’d like 20 minutes to see whether it is a good pilot candidate.

Qualification question

“Is there one workflow where agents regularly stop to search, ask a supervisor, or double-check which client rule applies?”

If no, do not force the pilot. If yes, qualify the workflow, rule owner, baseline, users, data boundary and buyer before a product tour.

Funding posture

Near term

Founder-led execution, paid pilot revenue, selective non-dilutive opportunities and scoped specialist spend. Buy evidence before overhead.

Pre-seed planning target

$650,000 remains the current modeled target if a raise is triggered. The Base model currently shows about $577K peak cumulative cash need after explicit Security Readiness Gate costs.

Raise trigger

Raise when capital can accelerate a credible security/pilot/repeatability path. Do not raise merely because the company has reached a certain calendar date.

What is actually left

Not more planning documents. The remaining work is to clear the bounded readiness gates, recruit a qualified paid pilot, run it, collect trustworthy evidence, measure real delivery economics and make the continuation decision from those results.
